Swiss-headquartered Roche is the world’s largest biotechnology company and the global leader in in-vitro diagnostics.

Roche employs more than 100,000 people and sells its products in over 100 countries.

The challenge

Prior to this solution, the asset and liability team had to navigate multiple treasury-related risk/return topics – like counterparty risk, cash flow uncertainty, interest rate and FX price movements – simultaneously. The primary challenge was the sheer volume of variables: potential daily investment and funding actions can reach up to 70,000 distinct permutations across various products, counterparties, horizons and currencies. Assessing this vast network of decision nodes meant the team was facing a strict ‘complexity ceiling’.

Analysing this massive volume in real-time to identify the optimal ‘frontier’ of yield and risk is exceptionally challenging. The catalyst for change was the need to augment decision-making with a tool capable of processing the full depth of market and internal risk data simultaneously. Roche sought to transition from manual analysis to a data-driven investment engine, providing specialists with enhanced visibility and validated insights to foster a high‑performing hybrid function.

The solution

Roche developed a proprietary Investment Recommendation System designed to translate their deep institutional business know-how into a rigorous mathematical formulation. Roche built a specialised engine engineered to handle 70,000 daily permutations with a level of granularity standard systems cannot reach. The core of the solution is an Optimisation System, whose objective function is programmed to maximise the all‑in-spread above risk-free rates of the overall portfolio.

This includes interest rate differential arbitrage using projected interest rate curves and credit spreads based on live market data and historical transactions. The engine achieves this while simultaneously respecting a strict matrix of liquidity management constraints, such as counterparty limits, currency buckets and investment horizon targets.

The system generates actionable recommendations for investing and short-term funding by considering every facet of the investment decision. Inputs to the optimisation engine are, among others, a machine-learning based liquidity prediction model, which has also been built in‑house, information about counterparty risks, interest rate curves and FX swap costs for the major liquidity currencies. Furthermore, generative AI Large Language Models interpret the whole set of results and produce a curated, text-based explanation of the recommended actions.

Moving this optimisation logic into practice required deep domain knowledge and a technical data science team that turned this business idea into an enterprise-grade software solution. Under the guidance of Iñigo de la Maza, Digital Treasury Lead, who expertly coordinated the efforts between IT and treasury, the team achieved this award‑winning solution that is currently used on a daily basis. “It is an outstanding achievement that we developed this entirely in-house through close collaboration between treasury, data scientists and software engineers,” says Aramis Buscemi, Senior Treasury Manager and Treasury Front Office Lead of the initiative.

“Winning an Adam Smith Award is a big acknowledgement of our vision to live the hybrid function within treasury. It validates our entirely in-house effort to bridge deep domain expertise with innovative software engineering. This recognition celebrates the incredible synergy between our treasury, data science and IT teams to redefine the future of asset and liability management at Roche.”

Best practice and innovation

The judges picked Roche to win because the in-house development of a proprietary investment recommendation tool to support portfolio optimisation integrates deep treasury domain expertise, data science and software engineering into a scalable, transparent and highly efficient asset and liability management product.

Roche’s solution represents a transition from traditional transaction-based management to proactive portfolio optimisation.

The true innovation lies in the creation of a ‘Hybrid Treasury’ function. This approach does not replace expertise; rather, it provides a mathematical amplification of the team’s institutional knowledge.

The approach establishes a new benchmark for best practice through:

  • In-house synergy: achieving a seamless integration of internal liquidity forecasting, market data and risk constraints within a single proprietary ecosystem.

  • Empirical validation: moving beyond heuristic-based selection to a systematic, high-dimensional optimisation of all potential permutations.

  • Operational scalability: empowering Roche’s front-office specialists to manage vast complexity with consistent excellence, ensuring high-quality decision-making regardless of portfolio size (up to CHF16bn).

Key benefits

  • Cost savings.

  • Return on investment (ROI).

  • Risk mitigation.

  • Exceptional implementation (budget/time).

  • Future-proof solution.

  • Improved visibility.

  • Increased automation.

  • Manual intervention reduced.

The project’s primary goal was to strengthen the decision‑making process of the asset and liability management team. The tool provides validated, actionable recommendations that strictly adhere to Roche’s risk-constraint matrix.

The true impact of the Linear Optimisation System lies in how it has fundamentally redefined the daily experience of the investment process of Roche’s excess liquidity. By translating a specialist’s institutional knowledge into a consumable, systematic programme, it has made complex tasks transferable.
